The HFS Horizons: SAP S/4HANA Transformation Services, 2026 report evaluates 25 global service providers helping enterprises move beyond ERP migration toward business-led SAP transformation. The study assesses each provider across value proposition, execution and innovation, go-to-market strategy, and market impact, concluding that the ability to go live on S/4HANA no longer differentiates at the top of the market.

Key findings
  1. Twelve providers qualify as Horizon 3 leaders: Accenture, Capgemini, Cognizant, Deloitte, EY, HCLTech, IBM, Infosys, KPMG, NTT DATA, TCS, and Wipro.
  2. Ninety percent of 202 enterprises surveyed plan to change their IT service provider mix in the next 24 months, and 74% plan to update strategy and consulting engagements.
  3. Roughly 75% of SAP contracts remain fixed-price or time-and-materials despite outcome-linked pricing being the universal buyer demand. Capgemini’s Coca-Cola Europacific Partners deal and IBM’s 50/50 AI savings model are cited as rare exceptions.
  4. Manufacturing accounts for 31% of SAP transformations and retail and CPG for 28% across 118 case studies. Manufacturing is the only vertical where outcome-linking is real rather than aspirational.
  5. Innovation is the weakest client-scored dimension at 7.4 out of 10, with a 3.0-point gap between bottom- and top-quartile providers across 26 enterprise client references.

HFS assesses that differentiation at the top is narrowing to industry depth, data readiness, and ecosystem reach, with most Horizon 3 providers carrying more than 20 industry-specific SAP solutions. HFS finds that AI is genuinely embedded in build-phase delivery, but Joule adoption in live mission-critical processes remains constrained by data quality gaps, EU AI Act governance, and explainability limits, leaving most enterprises at AI maturity levels 1 to 2.

The Bottom Line

Enterprises are moving beyond ERP migration toward business-led SAP transformation, with the market now defined by cloud ERP adoption under RISE and GROW, clean-core architectures with SAP BTP extensibility, AI-infused delivery and operations, and industry-specific transformation roadmaps tying SAP investments to measurable business outcomes.
